Why a Roofer Will Not Give You a Price Over the Phone

A roofer cannot give you an accurate price over the phone because the number depends on things nobody can see from a satellite photo or a quick description: the roof's actual pitch, how many layers of shingles are already on it, whether the decking underneath is rotted, and what the chimney and vent flashing look like. Those details only show up on a measured, on-site inspection, and each one moves the price by hundreds or thousands of dollars.

I am Aaron Scott, licensed Michigan residential builder and owner of Roofing Army. On our calls this year, about 70 homeowners a year ask us for a ballpark price before we have seen their roof, and another 79 ask what we charge per square. I understand why. Nobody enjoys scheduling a stranger to walk their roof just to find out a number. But a phone quote is a guess dressed up as an answer, and a guess is exactly what gets homeowners burned by whoever is willing to say the biggest, roundest number the fastest.

What Actually Sets the Price of a Roof?

Roofing is priced by the square, 100 square feet of roof area, but square footage alone does not set the number. On the roofs we measure and quote across Southeast Michigan, several other factors move the price as much as size does:

• Pitch. Across our quotes this year, 68% price entirely in the walkable 3/12 to 7/12 band. But 32% include 8/12 or 9/12 slopes, and 29% include a 10/12 pitch or steeper. Steep sections take longer, need more safety equipment, and cost more labor per square than a flat, walkable roof of the same size.
• Existing layers. About 12% of the roofs we quote already carry two layers of shingles, and a few have three. Every extra layer means more labor to strip and roughly double the disposal weight for that layer alone.
• Decking condition. Nobody knows what is under the shingles until they come off. On 38% of our replacement quotes, some decking needs to be replaced, a median of 48 sheets when it does. Nobody can price that from a driveway, let alone a phone call.
• Chimney and flashing work. We rebuild chimney flashing on 54% of the roofs we replace. That is masonry-adjacent work with its own labor and material cost, and it is invisible from the ground.
• Ventilation changes. We add or replace a bathroom exhaust vent on 41% of replacements and install ridge vent on 79%. A roof that needs new intake vents or baffles costs more than one that does not, and you cannot tell which one you have without getting into the attic.
• Complexity and valleys. 82% of the roofs we measure have valleys and 59% have hips. More valleys and hips mean more flashing, more cutting, and more waste, even on a roof that looks like a simple rectangle from the street.

How Big Is a Typical Southeast Michigan Roof, and Why Does Guessing It Wrong Cost You?

We have run 529 satellite roof measurement reports on Southeast Michigan homes this year, and the range is wide enough that a phone guess is almost never right:

Two homeowners can describe roughly the same size house on the phone and still need very different roofs. One has a detached garage rolled into the job, which happens on 37% of the homes we measure, or a shed, which happens on 12%. One has a cut-up roofline that pushes the waste factor to 15% to 25%, where a simple gable roof runs a normal 7% to 14%. None of that comes through in a phone call. It comes through in a measurement.

Why Can't a Satellite Tool Just Text Me an Instant Price?

A growing number of websites will generate an instant roof estimate from a satellite photo and your address. They can measure roof area reasonably well from above. What they cannot see is everything underneath: how many layers of shingles are already there, whether the decking has soft spots, whether the chimney flashing was sealed with tar instead of properly stepped, or whether your attic is venting a bathroom fan directly into the insulation, which we find on more roofs than almost anything else we look for. An instant online number is a starting guess, not a price you can build a roof from, and it explains why so many of those quotes change dramatically once a crew is actually on the roof.

That is also why we do a ventilation analysis on every estimate, not just a measurement. A project manager is on site for every job we build, and the same standards apply whether you choose our most basic option or our premium one. We would rather take the extra time on the front end than hand you a number that changes on install day.

What Do We Actually Find When We Get on the Roof?

This is the same data from above, reframed as what changes a quote once we are actually there measuring and, on a replacement, tearing off:

So What Does a Roof Actually Cost, Once It Is Measured?

Once all of that is known, a real number comes together. Across the 2,926 priced quote options we wrote this year, the median roof replacement option is $17,993, with the middle half falling between $13,415 and $24,137. Sold replacements land a bit lower, a median of $16,994, because homeowners often choose a mid-tier option rather than the top one. On the same roof, the spread between our cheapest and most expensive option is a median of 16%, and about a quarter of quotes span 100% or more, which is usually the gap between a good asphalt shingle and a metal roof.

Roof repair works differently. Repair quotes this year run a median of $1,109, with the middle half between $600 and $2,658, and most jobs are one technician for about four hours. A repair is far more likely to be quoted with a real number close to what we can see, since it usually involves a specific leak source rather than an entire roof system, but even repairs can move once we find out whether the fix is a $250 patch or a section of rotted decking under it.

What Should You Ask Instead of "What Do You Charge Per Square?"

If you want a useful answer on the phone, ask questions that are actually answerable before an inspection:

• Is the inspection free, and how long does it take? Ours is, and it includes the attic, not just a look from the driveway.
• Do I need to be home? About 110 callers a year ask us this. For a roof-only inspection, usually not, but you should be home if we need attic access.
• How fast will I get a real number? Across our jobs, the median time from inspection to a quote in hand is half a day, so a legitimate inspection does not mean waiting a week for an answer.
• Will I get more than one option? We build every homeowner five quotes at different price points on the same roof, so you can see the real range rather than a single take-it-or-leave-it number.

Get a Real Number, Not a Guess

A phone estimate protects the person giving it, not you. It lets a company quote low to get in the door and raise the number once a crew is standing on your roof, or quote high so nothing ever comes as a surprise. Either way, you are the one who finds out the real price after you have already committed time to the process.
